Lead network return on investment from causal contribution and full cost
Calculate lead-network ROI from causal incremental contribution and full economic cost, with explicit boundaries, uncertainty and stop rules.
Lead generation networks return on investment is not revenue attached to routed enquiries. It is a ratio built from causally supported incremental contribution and the complete economic cost of producing it.
This blank method is for an England operating case. It contains no conversion rate, lead value, margin, price, saving or predicted outcome.
What to take away
- Lead network ROI uses causally supported incremental contribution and full economic cost.
- The ROI formula subtracts whole-life economic cost from incremental contribution plus evidenced removable savings.
- Test uncertainty with scenarios and stop causal reporting if groups become incomparable.
- Report contribution and major costs next to the ratio, with uncertainty and alternative explanations.
Write the mechanism first
Describe what the network changes. It may introduce an eligible person to an available provider sooner, replace another acquisition route, or reduce buyer search work. Then define the comparison: what would probably have happened during the same period without that change?
Fix the comparison before results
- Eligible population
- Outcome and time zone
- Observation window
- Comparison group
- Missing-data treatment
- Interfering changes
An attributed sale only means the system assigned credit under a rule. It does not show that the introduction caused an additional sale. The HM Treasury Magenta Book is written for government evaluation, but its separation of process, impact and value-for-money questions is a useful discipline. A private buyer needs a proportionate design, documented before results are known.
Fix the eligible population, outcome, time zone, observation window, comparison, missing-data treatment and interfering changes. Preserve the lead definition and analysis version. Stop causal reporting if a pricing change, channel shift or service constraint makes the groups incomparable.
For a lead network, choose the counterfactual before launch. A holdout can keep a random share of eligible buyers or suppliers out of the network for a fixed period. A geo split can compare matched areas where the network operates against matched areas where it does not.
A pre/post design with controls can compare change in network areas against change in control areas, adjusting for season and spend. Record why the chosen method fits the traffic, the supplier mix and the time lag.
Use contribution instead of turnover
Apply this intermediate calculation only to evidence-supported incremental activity:
Include vs exclude in contribution
Include
- Revenue
- Eligible incremental
- Routes
- New incremental
- Orders
- Completed sales
- Tax
- None
- Uplift
- Validated only
Exclude
- Revenue
- Gross attributed turnover
- Routes
- Transfers from another route
- Orders
- Cancelled orders
- Tax
- Tax collected for government
- Uplift
- Unvalidated modelled uplift
incremental contribution (currency, period) = eligible incremental revenue - variable costs of fulfilling and servicing that revenue
The output is money in the named currency and dates. It has no denominator. Include only the audience, service, channel and outcome covered by the evaluation. Exclude gross attributed turnover, transfers from another route, cancelled orders, tax collected for government and unvalidated modelled uplift. Finance should approve the contribution treatment.
Keep refunds, credits and disputes on their actual side of the ledger. A supplier credit reduces cost only when its eligibility and timing are evidenced. A customer refund may reduce eligible revenue or add service work, depending on the accounting treatment.
Illustrative worked example, not a benchmark. A network charges a monthly platform fee of £1,500 and £18 per accepted lead, with a £40 per sale fee on closed deals. In January 2025 a buyer receives 400 leads. It accepts 250 and rejects 150. Accepted leads produce 50 incremental sales.
Average incremental revenue per sale is £300, so incremental revenue is £15,000. Variable fulfilment and service cost is £70 per sale, so £3,500. Incremental contribution is £15,000 minus £3,500, or £11,500.
Costs for January 2025 are £1,500 platform fee, £4,500 accepted-lead fees at £18 times 250, and £2,000 sale fees at £40 times 50, giving £8,000. Evidenced removable saving is £500. Whole-life cost is £8,000. ROI is (£11,500 plus £500 minus £8,000) divided by £8,000, which is 0.5, or 50 per cent.
Complete the cost denominator
Count fixed and variable costs, then one-off and recurring costs, across acquisition, validation, fulfilment, complaints, data and privacy work, security assurance, accessibility, legal review, operation and exit.
ROI formula and its components
- Incremental contribution + evidenced removable savings - whole-life economic costnumerator
- Whole-life economic costdenominator
- Undefined when denominator is zero
- Unreliable when labour or exit work is missing
Use:
ROI = (incremental contribution + evidenced removable savings - whole-life economic cost) / whole-life economic cost
State currency, start and end dates, service population, numerator components, denominator components, inclusions, exclusions, data sources, source dates, owner and confidence. Separate gross cash and VAT from economic cost until tax and accounting reviewers settle the actual treatment. The ratio is undefined when the denominator is zero and unreliable when material labour or exit work is missing.
Lead networks add cost items that other channels may not. Check the network fee or platform subscription, per-lead or per-sale pricing, data or enrichment fees, and any minimum spend. Reconcile leads received, accepted, rejected and billed. Rejections can still carry a platform or data charge, and a disputed accepted lead may move between periods.
Ask for a monthly reconciliation file with lead ID, date, status, price and reason code. Public benchmark ranges are not reliable for lead networks because fees vary by sector, exclusivity, volume and data source. Use the network's rate card and your own accepted-lead history to set a typical range.
Test uncertainty without publishing a forecast
Build lower, operating and stress inputs from organisational evidence. They are scenarios conditional on assumptions, not England norms. Vary the counterfactual, contribution, cancellation, fulfilment effort, accepted-unit definition, lag, internal hours, complaint demand and exit cost. Show which input reverses the decision.
Review triggers and stop rules
Population leaves approved range?
review trigger
continue monitoring
Set a review trigger when the observed population leaves the approved range, the outcome definition changes, missing records exceed the buyer's stated tolerance, a dispute changes accepted cost, or an unplanned intervention affects results. Stop further spend when the authorised cash or economic ceiling is crossed, subject to safe and lawful shutdown.
CAP's substantiation guidance describes the evidence expected for objective claims in UK non-broadcast advertising. Internal ROI analysis does not automatically support a public savings, quality or performance claim, especially for a different audience or period.
Keep the verdict bounded
Report the contribution and every major cost next to the ratio. Say whether the finding comes from a controlled comparison, a weaker observational design or a planning scenario. Record uncertainty and alternative explanations.
Before sign-off, take four practical steps. Finance confirms the monetary definitions. Evaluation confirms the causal method. Commercial confirms acceptance, refunds and credits. Privacy and PECR approval remains independent of financial benefit. Legal and advertising reviewers assess any external claim. The decision can authorise a limited test, hold, change scope or stop, but must never promise a future return.
Before you act
- Define the counterfactual before results are known.
- Use incremental contribution, not gross attributed turnover.
- Count all fixed, variable, one-off and recurring costs.
- State currency, dates, components, sources and confidence.
- Set review triggers for population, outcome, missing data or disputes.
- Stop spend when the authorised cash or economic ceiling is crossed.
Common questions
Which costs must be included in the ROI denominator?
The denominator must include fixed and variable costs, then one-off and recurring costs. These cover acquisition, validation, fulfilment, complaints, data and privacy work, security assurance, accessibility, legal review, operation and exit. Missing material labour or exit work makes the ratio unreliable.
When should causal reporting stop?
Stop causal reporting if a pricing change, channel shift or service constraint makes the groups incomparable. Also stop further spend when the authorised cash or economic ceiling is crossed, subject to safe and lawful shutdown, and set review triggers for population, outcome, missing data or disputes.
